I think I saw something similar from someone else. Expands that warspear rule for 5e I posted the other day to all weapons. Use in low-magic setting where magic weapons are very rare.

A natural 1 is a hit, but:

Weapon type:
Piercing: DC 12 STR save or weapon stuck in foe

Slashing: DC 12 DEX save or weapon breaks

Bludgeoning: DC 12 CON save or off balance, foes have advantage to hit you until your next turn.

Magic weapons immune to these effects.

If you don’t like the idea of a 1 being a hit, make it the roll being exactly what was needed to hit. But that’s not as easy to keep track of as a 1. Also, a 1 hitting gives an inherent bonus to hit, mitigating not having much access to magic weapons.

  1. So the 1 makes contact, but doesn't do damage, so still a "miss." And the above effects. Which are awesome! Conan is always finding a new weapon.
